ADVISORY NOTE

Third-party risk programs often begin reactively.

A new vendor appears, someone sends a questionnaire, security reviews a few documents and the decision disappears into email or a ticket.

That process becomes difficult to scale because every vendor starts from zero.

A better model begins with classification. Not every supplier creates the same exposure. Consider the systems they access, the data they process, the operational dependency they create and the consequences of failure.

Risk tiers can then determine how much review is appropriate.

The workflow should also define ownership. Procurement may manage the commercial relationship, security may evaluate technical risk, legal may review contractual protections and the business owner ultimately needs to understand the dependency being accepted.

The result should be a repeatable record of the vendor, the risk decision, required evidence, outstanding issues and the next review point.

The goal is not to review every supplier with maximum intensity. It is to make the depth of the review proportional to the actual exposure.
